Google Performance Max for e-commerce: is it worth it?
For most e-commerce stores with a solid product feed and clean tracking, yes. Performance Max is often the highest-ROAS channel on Google because it spans Shopping, YouTube, Display, Gmail and Discover. It is only worth it when you feed it well: strong product data, quality creative, and accurate purchase values. On one furniture account, a restructure plus better tracking delivered +103% ROAS.
What Performance Max actually is
Performance Max, or PMax, is Google's automated campaign type that serves across every Google surface from a single campaign, driven by your product feed, creative assets and conversion goals. You give it inputs and a target, it decides placements and bids. For e-commerce, it usually replaces standard Shopping as the core revenue driver.
When it is worth it
- You have a real product feed in Google Merchant Center, ideally optimised titles, images and attributes.
- Your tracking is clean, with accurate purchase conversions and values passed back to Google.
- You have enough conversion volume for the algorithm to learn from.
If you have no feed, thin tracking or very few sales, PMax will struggle. Fix those first.
How to keep control of a black box
The common complaint is that PMax is a black box. Control comes from the inputs, not manual bids:
- Optimise the feed. Titles, images and attributes do most of the heavy lifting. This is the highest-leverage work.
- Structure by margin or product group, not one giant campaign, so you can bid to profit, not just revenue.
- Feed accurate conversion values so it optimises for revenue and margin, not just order count.
- Add brand exclusions where available so PMax does not take credit for cheap branded traffic.
- Watch the reports: search terms, asset groups and new-customer value.
Automation only rewards good inputs. For a Nordic furniture retailer, restructuring the account, implementing Enhanced Conversions and Consent Mode, and lifting the feed took ROAS to +103% and average order value from 4,110 to 6,820 NOK. Same platform, better inputs.
Performance Max or standard Shopping?
PMax usually wins on total revenue because it uses more surfaces, but it gives less visibility. A common setup is PMax as the core, a small branded Search campaign for defence, and decisions made on ROAS and new-customer value rather than gut feel.
